Online real estate leads have a half-life measured in minutes, not days. By the time you see the email notification, dry off from the dock at Padanaram, and tap out a "thanks for reaching out, when works for a call?" reply two hours later, the lead has already responded to the broker who answered in three minutes. They're already touring the listing. They are not coming back to you.
The MIT and Harvard research on this is brutal: response inside five minutes is over 100 times more likely to qualify the lead than response inside 30 minutes. Not 10% more. Not 2x more. 100x. Most brokers respond in hours. Some in days. The competitive gap is enormous and entirely solvable.
What I'd build for a broker or small team.
Three pieces. The first is the workhorse. Most brokers start there.
1. Sub-five-minute lead response with qualification
An AI that watches your inbound channels (Zillow Premier Agent, Realtor.com leads, your IDX site, any web form), reads each new inquiry, and replies in your name with a personalized first touch inside three minutes. Not "thanks for reaching out." A real reply: addresses the property they asked about, asks 1-2 smart qualifying questions (timeline, financing status, must-haves), and offers a showing slot or a 10-minute call.
The AI handles the back-and-forth qualification. When the lead is ready for you (hot, qualified, asking specific questions about the property), the system pings you with the full conversation context. You walk into the showing already knowing what they care about.
2. Showing scheduler integrated with your calendar
Most "schedule a showing" requests sit for hours waiting for you to text back. The system handles the back-and-forth ("Saturday morning works, how about 11?"), books directly into your calendar, sends the confirmation, and even handles reschedules. Connects to most major broker calendars.
3. Past-client and sphere reactivation
The compounding piece. Most brokers have hundreds of past clients sitting in their CRM. Buyers from 5 years ago who are now ready to move up. Sellers who said "we'll call you" and never did. The system pulls them by life-stage signals and drafts contextual outreach. For a broker with a 400-name sphere, this typically surfaces 3-8 real conversations a quarter that would otherwise stay cold.
How it plays out.
From 18% Zillow lead-to-conversation rate to 51%.
Solo broker, ~$8M GCI, mostly waterfront and historic homes in Dartmouth and Westport. Spending $2,400/month on Zillow Premier Agent leads. Self-described conversion problem: getting plenty of inbound but losing too many to slow response. Worst was during summer weekends on the boat.
Build: AI lead-response system tied to her Follow Up Boss CRM. Reads incoming Zillow inquiries, replies with personalized first touch in 90 seconds, qualifies for timeline and price, hands hot leads to her with the full thread context. She still does the human conversations; the AI just makes sure no lead ages past five minutes.
Sphere reactivation surfaces 7 listing appointments in Q1.
Three-agent boutique team. ~600-name sphere going back six years. Team lead suspected a chunk of past buyers were due to move up but never had time to work the list systematically. Postcards generated nothing. Quarterly newsletter, half-opened.
Build: Operations bot pulled past clients from their CRM, segmented by purchase year and life-stage signals (kids reaching school age, equity position, market shift), and drafted personalized outreach in each agent's voice. Agents reviewed and approved each batch.
Start with the $200 audit.
15 minutes describing your business, your CRM, your lead sources, and your current response time. I send back a one-page playbook with what to build, what it'd cost, and a real estimate of recovered conversion based on your actual lead volume. The $200 credits if you hire me.

Broker audit
15-minute call plus written playbook. Real conversion estimate based on your lead volume. Credits toward build.
Lead-response build
Sub-five-minute lead response and qualification. Integrated with your CRM and lead sources. Live in 10-14 days. 60 days of support.
Response + reactivation
Everything above plus past-client and sphere reactivation outreach. For brokers and teams with 300+ name spheres.
Compared to subscription real-estate AI tools ($199-$799/month) you keep paying forever, a custom build pays back inside 12-18 months and you own it. The lead-response system pays for itself with a single closed deal.
Why not Sierra Interactive's built-in AI or kvCORE's bot.
The big platforms have started shipping built-in AI features. They are mostly fine for very generic responses, mostly bad at qualification, and locked inside the platform forever. The custom build sits on top of whatever CRM you already have, replies in your real voice (not generic platform voice), and handles the actual qualification conversation. If you ever switch CRMs, the build comes with you. The platform AI does not.
Also: the platforms charge for the AI features as add-ons or higher tiers. Over 24 months, the math favors a custom build by a meaningful margin.
FAQs from brokers.
Will it integrate with Follow Up Boss, kvCORE, or BoomTown?
Yes. All three plus Sierra Interactive, Wise Agent, Real Geeks, Lofty/Chime. Lead sources include Zillow Premier Agent, Realtor.com, your IDX site, and any web form. The audit confirms the specific integration path for your stack.
Will it sound like me?
Yes. The build is configured with your tone, your typical greetings, the way you actually talk to leads. We tune it on a sample of your past conversations. Most leads do not realize the first touch is AI.
What happens when the lead wants to talk to me directly?
The AI hands off cleanly. If they ask for a call, the system books it into your calendar. If they want a showing, it finds the next slot and confirms. You step in at the moment when the conversation actually needs you, with full context.
What about compliance? Will the AI accidentally make a guarantee or violate fair housing?
The system is configured with fair-housing guardrails, a list of "do not say" patterns, and explicit handoff rules for any question touching protected classes, financing guarantees, or appraised value. If the conversation goes near those edges, it routes to you immediately.
How long until it's live?
10-14 days for most builds. The discovery call includes a working demo on a Zillow-style inquiry. Then 7-10 days of build, 2-4 days of testing alongside you on real leads before going live.
MIT and Harvard Business Review on five-minute lead response (the original "Lead Response Management Study"): widely-cited finding that response inside 5 minutes is dramatically more effective than 30+ minutes. Subsequently confirmed by InsideSales/XANT industry studies through 2024.
Zillow Premier Agent and major CRM API access verified against current platform documentation.
Book the 20-minute call. I'll demo a real-estate build live.
By the end of the call, you've heard the AI handle a real Zillow-style inquiry on a property in your market, qualify the lead, and hand it back to you with full context. If it doesn't impress you, you don't hire me.
